Your Best-Selling Dish May Not Be Your Best Dish
Most owners know their top sellers. Fewer know which dishes actually make the most money. A dish can sell 300 plates a month at a thin margin, while another sells 60 plates and earns more profit in total.
Menu engineering is a simple method to see this clearly. It scores every dish on two measures — popularity and profit per plate — and puts each one into one of four groups.
Step 1: Collect the Data
For a period of at least one month, collect for each dish:
- •Portions sold
- •Selling price without GST
- •Recipe cost per portion (current ingredient cost)
Step 2: Find the Two Averages
Calculate:
- •Average contribution margin across all dishes in the category
- •Popularity benchmark — a common method is 70% of the average share each dish would get if all sold equally. With 20 dishes, the equal share is 5%, so the benchmark is 3.5% of total portions.
Step 3: Place Each Dish in the Matrix
- •Star — high popularity, high margin
- •Plowhorse — high popularity, low margin
- •Puzzle — low popularity, high margin
- •Dog — low popularity, low margin
Step 4: Act on Each Group
Stars — Protect Them
Popular and profitable. Keep quality and portions consistent, place them in the most visible spots on the menu, and do not discount them unnecessarily.
Plowhorses — Improve Their Margin
Customers love them but they earn little. Options:
- •Increase the price slightly, in small steps
- •Re-check the recipe cost and portion size
- •Pair them with a high-margin side or drink
- •Swap an expensive ingredient for one with the same taste impact
Puzzles — Make Them Sell
Profitable but overlooked. Options:
- •Move them to a better spot on the menu or add a photo
- •Rename or rewrite the description
- •Ask staff to recommend them
- •Feature them on QR menus and social media
Dogs — Fix or Remove
Unpopular and low margin. Unless a dish has a special reason to stay — a signature item, a regular customer's favourite, or something that completes a combo — consider removing it. A shorter menu also reduces kitchen complexity and waste.
A Quick Example
- •Butter chicken — 420 sold, ₹190 margin: Star
- •Dal makhani — 380 sold, ₹110 margin: Plowhorse
- •Mutton rogan josh — 70 sold, ₹240 margin: Puzzle
- •Veg kofta — 45 sold, ₹95 margin: Dog
Use Menu Design to Support the Results
Menu engineering tells you what to change. Menu design is how you change customer choices: placement, boxes, photos and descriptions. Our post on menu design psychology covers this side in detail.
Common Mistakes
- •Using old recipe costs, which turns Stars into Plowhorses without you noticing
- •Mixing categories in one matrix
- •Reacting to one week's data
- •Removing a Dog that drives traffic, such as a dish customers come in for
Key Takeaways
- •Menu engineering scores dishes on popularity and profit per plate.
- •Stars, Plowhorses, Puzzles and Dogs each need a different action.
- •Use at least a month of sales data and current recipe costs.
- •Analyse each menu category separately.
- •Combine the results with menu design and staff recommendations.
